Why Amazon Sellers Can Lose Money Even When Sales Are Growing

Sales measure demand. Profit depends on what it costs to serve that demand, replace inventory, and keep the business running.

Amazon sales can grow while profit falls if the cost of each additional order absorbs its revenue. To investigate, separate product economics from marketplace cash movements and make missing costs visible.

This guide explains that business problem. It does not claim that sales grew in the anonymized seller case below, or that every seller faces the same cost structure.

Start with the difference between sales, payout, and profit.

Gross product sales describe the value of products sold before product refunds. A settlement payout is a movement of cash from the marketplace ledger. Profit requires a consistent period and complete revenue and expense treatment, including actual inventory cost. None of these numbers can stand in for the other two.

More orders can amplify weak unit economics. A product may sell readily while fulfillment, returns, acquisition costs, and advertising consume what appeared to be a healthy margin.

How do you calculate Amazon FBA profit?

Begin with net product revenue plus applicable net shipping or gift-wrap credits. Subtract selling and fulfillment fees, attributable shipping, actual cost of inventory sold, returns-related costs, and advertising. Then account for storage, subscriptions, other business costs, and an explicit allocation of shared expenses.

A practical calculation framework

Net revenue − attributable marketplace costs − actual inventory cost − advertising − allocated overhead = profit under the stated accounting method.

A contribution margin that excludes overhead can be useful, but label what it excludes. Do not count the same refund, fee, or payout twice.

Use Amazon’s Revenue Calculator and fee-estimation tools to model a product and compare fulfillment methods. An estimate is a planning input. Reconcile actual transaction and cost records to understand historical results.

How much does Amazon take from a sale?

There is no single percentage that describes every seller’s total cost. The relevant fee categories depend on the product, selling plan, fulfillment method, and services used. Amazon’s selling-fee guidance separates plan and referral fees; its FBA guidance describes fulfillment and storage considerations. Check the period-specific fee schedule when reviewing historical charges.

A fee can be legitimate and disclosed while still missing from the seller’s pricing model. A profitability review identifies cost pressure and questions to investigate; it does not presume overcharging or promise a refund.

Why do storage and aged inventory change the margin?

Inventory can incur storage costs while waiting for an order. A slow-moving product can absorb cash and accumulate charges even if its sales price looks attractive. Review inventory age, quantity, sell-through, replenishment timing, and the applicable storage rules together. A disposal or removal decision has its own cost and needs seller approval.

Returns need their own reconciliation.

Match refunds to original orders, fee credits, return condition, and reimbursement evidence. A refunded unit is not automatically saleable stock again. A reimbursement is not automatically new sales revenue. Missing or delayed entries should become a review queue with evidence, rather than an assumed recovery balance.

What the transaction investigation actually showed

In our Amazon seller profitability case study, 2,500 records showed $23,199.61 in gross product sales and $16,396.62 in net Amazon-related fees and shipping charges. After refunds, credits, rebates, and adjustments, report operating activity was $7,101.64 before inventory costs.

The separate provisional $12,436.61 inventory reconstruction applied an assumed 50% wholesale discount to book list prices, with incomplete cost coverage. Historical MSRP references do not prove actual supplier invoices, and cost of goods sold across all inventory remains unverified. The resulting arithmetic difference of −$5,334.97 is not a confirmed loss. Recorded transfers of $7,474.85, excluding a micro-deposit, were not independently confirmed bank receipts. The case illustrates why a payout or revenue dashboard cannot establish final profit.

What if old inventory invoices are missing?

Reconstruct the evidence in layers: SKU or ISBN, edition, supplier, purchase date, quantity, refunds, and remaining inventory. Historical publisher or distributor list prices can help test plausibility, but the discount you assume is not proof of what you paid. Mark each cost as invoice-supported, reconstructed, provisional, or unknown. Do not assign zero cost just because a receipt is missing.

What should a profitability review deliver?

  • A settlement-to-payout reconciliation with unresolved differences clearly listed.
  • A breakdown of selling, fulfillment, shipping, storage, and return-related charges.
  • SKU-level contribution and margin calculations with cost coverage and allocations stated.
  • An evidence register for missing inventory costs, refunds, and reimbursements.
  • A ranked action plan tied to pricing, inventory, fulfillment, and reporting decisions.

Before increasing advertising, connect these findings with the PPC checks that should come before raising spend. Better traffic cannot guarantee that an order earns a margin.
